Global Biopharma — Breakthrough Imperatives
Identifying — and defending — the small number of imperatives a global biopharma needed to make real this cycle.

Context
A global biopharma with a healthy pipeline, strong cash position, and an executive team being pulled in a dozen credible directions. Everything looked worth doing. Nothing was being done to the standard the organisation was capable of.
Challenge
Articulating the breakthrough imperatives — the small number of things that, if done well, would reshape the next cycle — without the list immediately swelling to twenty items under internal pressure.
Approach
We worked with the executive team through a disciplined winnowing: every candidate imperative had to survive two tests. First, if we achieved it, would the shape of the company be visibly different? Second, if we did not achieve it, was the next-cycle narrative honestly compromised?
A small number passed. Everything else was reclassified as important work the organisation would continue to do without special attention.
What shifted
Executive attention concentrated on the imperatives that had passed the test. The organisation stopped treating every initiative as equally urgent.
What shifted: priorities became meaningful because most things were explicitly deprioritised.
