Global Biopharma — Execution Tracking
Building an honest execution-tracking view for a global biopharma — one the executives could trust.
Context
A global biopharma whose transformation portfolio was reported on monthly, in a cycle that had evolved — as these cycles do — into a presentation of status rather than a view of truth. Red items turned amber by the time the pack reached the committee.
Challenge
The committee was flying partially blind. They were making portfolio decisions on data they half-trusted, which meant they either over-corrected on the one or two items that had surfaced as red or deferred the harder calls "until we have better data".
Approach
We rebuilt the tracking view around a small number of hard operational facts per workstream — not sentiment, not RAG colour, but observable milestones with dates. The pack lost its narrative sheen and gained its usefulness.
Owners pushed back at first. Within two cycles they appreciated the shift, because they stopped having to defend coloured dots in a committee room.
What shifted
The committee started trusting the pack. Which meant it could act on it, which meant harder calls (continue / pivot / stop) were made earlier.
What shifted: the pack stopped being a performance and became an instrument.
