North American Airline — Manager-Led Execution
Shifting a North American airline's transformation from headquarters-led to manager-led — because that was where the work actually was.

Context
A North American airline mid-way through a multi-year operational transformation. The programme was credible on paper and underperforming in the operation. The gap between the central programme office and the people running the bases was wide.
Challenge
The transformation had been designed to be delivered top-down. Base-level managers were being asked to implement decisions they had not shaped and did not fully agree with. Compliance was uneven; informal workarounds were spreading.
Approach
We worked with the executive team to re-centre the transformation on the base managers. They were given real authority over the local operating choices within a bounded set of corporate constraints. The central programme office shifted from directing to supporting.
What shifted
Delivery accelerated where it had been stuck. The base managers' engagement went from compliance to ownership. The informal workarounds dropped because the formal process now accommodated the real operating conditions.
What shifted: the transformation moved from being imposed on the operation to being run by it.
